We started with a short discovery sprint to map the users, the data and the constraints, then moved into weekly cycles with working software in a shared workspace. Product Research, Development, Support and Delivery ran as one team, so research fed design and design fed engineering without handoffs.
The platform was built on RAG, LLM and Search, with automated tests and monitoring from the first release.
